Board-Ready AI Risk Questions Every Leadership Team Should Ask
Boards and leadership teams do not need to understand every model parameter.
They do need to know whether AI risk is being managed.
The best questions are simple, direct, and evidence-based. They reveal whether the organisation has visibility, ownership, and controls.
1. Where Are We Using AI?
This should produce more than a list of approved tools.
A useful answer covers:
- Public AI tools used by staff
- AI features inside Microsoft 365, Google Workspace, CRM, finance, HR, and support systems
- Custom automations
- Vendor systems that use AI behind the scenes
- Shadow AI discovered through interviews or logs
If the organisation cannot answer this, the first risk is visibility.
2. What Data Does AI Touch?
Leaders should ask which data types flow into AI systems.
Pay attention to:

- Employee information
- Commercial documents
- Contracts and proposals
- Financial data
- Confidential internal strategy

3. Which Decisions Could AI Influence?

4. Who Owns The Risk?
AI risk is often split across IT, legal, operations, security, and business teams.
That can leave no one clearly accountable.
Each material AI use case should have a named owner, a review cycle, and a known escalation path. Without ownership, governance becomes a policy document instead of a working control.
5. What Evidence Could We Show?
The board-ready question is not "Do we have a policy?"
It is:
What evidence could we show if a client, insurer, regulator, or director asked how AI is controlled?
Useful evidence includes inventories, risk classifications, approval records, training, data-flow notes, and periodic reviews.
6. What Needs To Change In The Next 90 Days?
AI governance improves when leaders move from abstract risk to an action list.
Good 90-day actions include:
- Build or refresh the AI inventory
- Review Copilot and SaaS permissions
- Define approved and prohibited AI use
- Assign owners for material use cases
- Document high-risk decisions and human review points
That gives the board a practical roadmap instead of a vague AI risk discussion.
